Follow-up decay: memory fades, context vanishes, inboxes fill.

Every follow-up starts losing value the moment a conversation ends. The curve is the same for the disciplined and the disorganized. This is the mechanism, named.

The pricing sheet you promised Tuesday

You finish a twelve-minute conversation at a booth on the second afternoon of a conference. The person across from you runs procurement for a company you've been trying to reach for a year. You trade cards. You say you'll send the pricing sheet tonight, and you mean it.

Then the next conversation starts.

By dinner there have been nine more. By the flight home the card sits in a jacket pocket with fourteen others, and what you remember about the procurement lead is the company name and a vague sense that something about their timeline mattered. The pricing sheet goes out the following Monday. It's a perfectly polite email.

It lands like a cold one, because by then it basically is.

What is follow-up decay?

Follow-up decay is the falling probability that a follow-up still carries the conversation it came from, measured from the second that conversation ends. The email usually still gets sent. What erodes is everything that made it worth opening.

Three drivers run at the same time.

Memory goes first. The details you'd need for a specific note (the objection they raised, the colleague they named, the thing they were stuck on) start fading within hours.

Context goes next. Even the facts you keep lose their anchors: why this person cared, how warm the exchange actually was, which of the fifteen people that afternoon said what.

Inbox volume closes it out. After an event you're writing to a lot of people, and they're hearing from a lot of people. Your message competes with every other 'great meeting you' email from the same week.

The phrase surfaced in a thread on r/digital_marketing, where one commenter put it plainly: 'opportunities don't die because people don't care, they die because we rely too much on human memory.' It has since turned up in sales-training writing from SalesFuel and MTD Sales Training. The phrase names a feeling most people in sales and BD already have. The mechanism underneath deserves an exact definition.

Why faster follow-ups don't fix it

The standard advice for dead follow-ups is speed. Send within 24 hours, block time on the flight home, set a reminder before you leave the venue. Speed helps. But it only touches one of the three drivers.

A fast send beats the inbox. It does nothing for memory or context, because both started eroding at the booth, hours before any reminder fires. The attendee who clears every follow-up by the next morning is still writing from whatever survived the evening. Usually that's a name, a company, and a mood.

So the result is a prompt, generic email. It arrives early and says little, and the recipient can tell.

This is why the curve looks the same for organized and disorganized people alike. Habits move the send time. What you know when you sit down to write was settled hours earlier.

What the research on forgetting says

Memory research has described the shape of the first driver for well over a century. Hermann Ebbinghaus published his forgetting curve in 1885, from experiments on himself: he memorized lists of nonsense syllables and measured how much relearning he needed after different delays. The loss was steepest early, in the first hours and the first day, and then flattened. In 2015, Jaap Murre and Joeri Dros replicated the experiment and reported a curve of the same general shape in PLOS ONE.

A conversation isn't a list of nonsense syllables, and meaningful material fades more slowly. Yet the parts a follow-up depends on sit closer to the syllables than anyone would like. Exact phrases, a number someone mentioned, the name of a colleague: isolated details with little structure holding them in place.

The inbox driver has its own evidence. Harvard Business Review's 2011 piece 'The Short Life of Online Sales Leads' found that the odds of qualifying a lead fell off sharply within the first hour of an inquiry HBR's Oldroyd, McElheran, and Elkington research found most companies are not responding to online sales leads nearly fast enough ([source](https://hbr.org/2011/03/the-short-life-of-online-sales-leads)). That study covered inbound web leads, not a handshake at a booth. The direction still matches. Attention is perishable on both sides of the email.

Where Ebbinghaus fits, and where it stops

The forgetting curve measures memory alone, on meaningless material. Follow-up decay stacks that loss with lost context and inbox competition. Read Ebbinghaus as evidence for the shape of one driver. Treat any exact 'you forget X% of a conversation by day two' figure attached to networking as unsourced.

Two attendees, one curve

Take two people working the same conference. Call them the Closer and the Drifter. The Closer has a system: every follow-up goes out by 9 a.m. the next day. The Drifter sends whenever, sometimes a week later, sometimes never.

Both meet the same operations director at the same booth. The director mentions that their pilot slipped to Q1 because legal flagged a data-residency question, and that the real decision sits with a VP they name in passing.

By 9 a.m. the next day, the Closer has had thirty more conversations and a client dinner. The email goes out on time. It thanks the director for the chat, refers to 'your team's timeline,' and offers a call. The residency question and the VP are gone.

The Drifter's email, a week later, says roughly the same thing with less warmth.

Now give either of them one change. At the booth, before the next conversation, they type a short line on the contact: pilot slipped to Q1, legal flagged data residency, VP decides. That follow-up names the actual blocker. It lands best at 9 a.m., and even the late version reads like a continuation of the conversation.

The note moved the curve. Nothing about the send schedule did.

If decay is the mechanism, the fix moves to minute zero

Once the mechanism has a name, the priorities rearrange themselves. The window that matters most is the one right after a conversation ends. Reminders, templates and pipeline stages all act later, on material that's already degraded.

A few things follow. Judge a follow-up by what it can reference, since send time only reports on one driver of three. Write the note as raw material for the email: the blocker, the next step, the person who decides. Skip re-typing what's printed on the card, because the card holds that forever.

The busiest events decay fastest, too. More conversations in a day means more material competing for the same memory, and that's exactly when a capture habit pays off most.

The card is the only part of the meeting that doesn't decay.
